Business problem
Events create strong moments, but they do not automatically create a monthly routine.
Trap Pack creates a tangible recurring touchpoint members can anticipate, open, use, wear, collect, post and carry into the next live event.
Trap Culture membership + product system
A recurring membership built around monthly worlds, smoking accessories, lifestyle merchandise, collectible artifacts and event access.
The first 12 boxes demonstrate the format. The larger product is a renewable theme engine that can support years of drops, test new merchandise and route successful or residual inventory into owned retail channels.
The box is the product. The collection is the memory. The system is the business.

Business problem
Events create strong moments, but they do not automatically create a monthly routine.
Trap Pack creates a tangible recurring touchpoint members can anticipate, open, use, wear, collect, post and carry into the next live event.
Product opportunity
The membership can launch products instead of merely consuming inventory.
Subscription demand becomes a controlled signal for apparel, smoking gear, consumables, storage products, collectibles and future retail inventory.

Pack architecture
Not every edition needs all six. The mix should shift with the world: a fashion month can lead with apparel, while Space Camp or Psychedelic Garden might let the smoking piece or interactive object become the showpiece.
01
The headline apparel or lifestyle object: hat, shirt, pajamas, sweater, towel, bag, blanket or similar high-perceived-value piece.
02
A featured pipe, bubbler, mini bong, novelty glass, ceramic piece, Sherlock/Gandalf-style pipe or other smoking accessory that belongs in the month’s world.
03
Papers, RAW cones, wraps, rose-petal cones, tips or another immediately usable ritual item selected to fit the theme.
04
A grinder, tray, dugout, smell-proof pouch, stash jar, stash tube, bottle adapter, modular travel piece or discreet storage object.
05
A pin, pendant, charm, figure, medallion, wristband, credential, ornament or another object designed to accumulate across months and years.
06
Early access, event admission, VIP treatment, referral rewards, product-first access, discounts or other membership utility.
Demonstration year
The existing annual concept artwork stays useful as proof of visual range. The new layer underneath it defines what the month can contain, how smoking accessories fit the theme and where residual inventory can go after fulfillment.

Event editions
Woven wristbands, VIP credentials and lanyards can be designed as annual artifacts. Like festival wristbands, the admission materials become souvenirs instead of trash.
Summer event series
Admission wristband · VIP wristband · VIP badge/lanyard · edition-specific merch
The admission materials themselves become annual souvenirs and visible proof of participation.
Spring / festival event edition
Wristband · VIP credential · lanyard · event-specific accessories
The box becomes the pre-event ritual and the collectible starts before the event begins.
Halloween event edition
Halloween wristband · VIP pass · lanyard · seasonal collectible
Annual visual changes make past credentials and wristbands part of the event mythology.
Product universe
Placeholder items let the team build the world first. Exact Sunset or other vendor SKUs, case costs and customization options can replace placeholders during sourcing.
Inventory risk control
Excess units can become Trap Shop archive SKUs, move into GreenPharms accessory inventory when appropriate, enter bundles or reach a planned clearance price that still protects the required contribution margin.
PACK EXCLUSIVE
Produced close to member count and kept out of ordinary retail so the item carries true membership value.
PACK FIRST
The item debuts in Trap Pack, then remaining units enter the Trap Shop after an exclusivity window.
PACK TESTED
A controlled quantity tests demand. Strong performers can graduate into a larger retail run.
RETAIL CROSSOVER
The item is selected because excess units can move cleanly through Trap Shop and, where appropriate, GreenPharms accessory inventory.
Planned exit path
Clearance-protected pricing
Minimum selling price = landed cost ÷ (1 − target gross margin)
Example: an $8 fully landed item at a 30% gross-margin floor requires a minimum price of about $11.43 before channel-specific fees and fulfillment adjustments.
Procurement gate
•Does the item make the month’s world stronger rather than merely fill a slot?
•Would somebody buy the item individually without knowing it came from a subscription box?
•Which secondary channel is most likely to sell residual units?
•What is the fully landed unit cost after customization, freight and packaging allocation?
•What archive price and clearance floor keep the item profitable?
•Can the item become a Pack First or Pack Tested product rather than a one-off expense?
Product incubation
If a pipe, towel, hat, dugout, cone pack or novelty accessory sells strongly after its Trap Pack allocation, the subscription has identified retail demand. The next buy can intentionally increase quantity and treat the Pack as the launch window.
That makes Trap Pack simultaneously a membership program, merchandise laboratory, audience-data source, event loyalty system and product pipeline for Trap Shop and selected GreenPharms accessory categories.
KPI framework
Demand
Subscribers · one-time buyers · waitlist/preorder sell-through
Tests whether the offer earns demand before inventory scales.
Profitability
Pack gross margin · fully landed COGS · shipping · fulfillment
Measures the actual economics rather than implied retail value alone.
Retention
Renewal · churn · prepaid conversion · member tenure
Shows whether the Pack becomes a recurring ritual rather than a novelty.
Product graduation
Pack-tested SKUs · repeat retail demand · reorder rate
Turns the membership into a product-incubation and merchandising signal.
Inventory recovery
Residual units · archive sell-through · markdown depth · days to sell-through
Measures whether excess inventory exits cleanly without becoming dead stock.
Channel performance
Trap Shop vs. GreenPharms accessory sell-through · realized margin
Shows where each product class performs best after the subscription allocation.
Community presence
Unboxings · referrals · email/SMS growth · event conversion
Tracks whether the program keeps Trap Culture active between live events.
Controlled launch path
Phase 1
Finalize the first edition, tier contents, age/compliance boundaries, sourcing shortlist and two follow-up themes.
Phase 2
Verify landed costs, assign Pack Exclusive / First / Tested / Crossover status and set archive and clearance floors before ordering.
Phase 3
Use a limited preorder to test demand, margin, operations and member response without assuming full monthly scale.
Phase 4
Open recurring membership once sourcing and fulfillment are proven, then use retail sell-through to improve future buys.
Ecosystem role
Trap Pack can connect monthly culture, event access, original merchandise, smoking accessories and owned retail channels without making any one vendor or product class the entire proposition.
Supporting plan sections
Open the underlying modules for fuller business-plan detail.
In-house product development
Trap Pack demonstrates how an internally developed marketing idea can become a measurable, rollout-ready business product without beginning with a large outside contract.
The membership model, offer ladder, monthly concept system, KPI framework and launch path were developed together rather than as disconnected campaign ideas.
The strategy and presentation were created in-house instead of being commissioned from an outside agency or product consultancy.
A capped Founders Drop provides a practical way to test demand, margin and operations before committing to full monthly scale.
Trap Pack can connect with the Trap Culture app, events, content, member data, GP Mart sourcing and future products without depending on a vendor roadmap.
The business value includes not only potential subscription revenue, but also internal ownership, future customization, cross-brand integration and reduced dependence on outside vendors.
